Agentic Commerce vs Traditional E-commerce: What Changes and What Doesn't

Agentic vs traditional e-commerce: who browses, what the storefront is, which data matters, checkout, attribution and returns. Then check your AI channel setup.

Sujan BhuiyanSujan BhuiyanFounder, GigaCommerce · 13 MIN · GUIDE
Short answer

In traditional e-commerce a person browses your site and checks out on it. In agentic e-commerce an AI agent reads your product data, compares you with other stores, and the checkout may happen inside ChatGPT, Copilot, Google AI Mode or Perplexity rather than on your site.

  • The storefront an agent sees is your product record: the catalog or feed, the price and stock, the policies. Shopify grades listing quality on description completeness, images, reviews, variants and policies, not on your theme.
  • Attribution gets harder. Google's in-chat checkout through Shopify fires only server-side checkout events, and Google reports AI Mode traffic inside Search Console's Web search type with no separate split.
  • What doesn't change is most of the business: you stay merchant of record, settle payments through your own processing, ship the order and own returns and service. Shopify, Google, Microsoft, OpenAI and Perplexity all say so.
  • You run both models at once. Agentic channels add a buyer that reads data; they don't remove the human who reads your site, and no vendor publishes what share of orders agents now drive.

Short answer: agentic commerce changes who does the shopping, not who does the selling. In traditional e-commerce a person finds your store, browses, compares and checks out on your website. In agentic e-commerce an AI agent does the finding and comparing from structured product data, and on some surfaces it takes the order inside the conversation. You still set the price, take the payment, ship the box and handle the return. What moves is the point of contact, the data that wins, and how much of the journey you can see.

This piece goes dimension by dimension: browsing, the storefront, data, checkout, attribution, returns. Then it lists what stays the same, because that list is longer than most coverage admits. Platform rules come from Shopify, Google, Microsoft, OpenAI, Perplexity and Amazon documentation, listed under Sources. If you need the basic definition first, start with what agentic commerce is.

Agentic e-commerce
Online selling in which AI agents, rather than people, carry out some of the shopping steps: searching catalogs, comparing products against a shopper's constraints, and in some channels completing checkout after the shopper confirms. Also called agentic commerce or agentic AI e-commerce.

Traditional e-commerce vs agentic e-commerce, as documented by the platforms in October 2026.

Who does the browsing in agentic e-commerce?

In traditional e-commerce, browsing is a person moving through your pages: a category page, a filter, two product pages, a size chart, back to the first product. You design for that path, and your analytics record it.

In agentic e-commerce, the browsing happens before anyone reaches you. The shopper asks a question, and the agent searches on their behalf. Google's guidance on AI features says AI Mode may use a "query fan-out", issuing multiple related searches across subtopics and data sources to build its answer. OpenAI's help center says ChatGPT picks products using structured metadata from first-party and third-party providers, plus the shopper's query and context, and that when several merchants sell the same item it weighs availability, price, quality and whether the merchant is the maker or primary seller.

Two things follow. The comparison against your competitors now happens in one answer, with price, reviews and features side by side, which OpenAI added to ChatGPT in March 2026. And the shopper who does reach you arrives later in the decision, with less browsing left to do. Your product page has to confirm what the agent said, not start the persuasion from scratch.

Agents still read your pages

Crawled pages remain one input. Shopify says that even if you remove a channel's Shopify Catalog access, your products can still be discovered through web crawling and indexing, though that data may be less complete or current. The guide to blocking AI crawlers weighs that trade.

What is the storefront when an AI agent shops?

Your theme isn't what the agent sees. It sees a product record: title, description, variants, images, price, availability, the product URL, and the shipping and return terms that apply. On Shopify that record travels through Shopify Catalog, which sends eligible products to ChatGPT, Microsoft Copilot and Meta by default. Google AI Mode and Gemini read from Google Merchant Center instead. Off Shopify, the record goes into a channel's own feed: OpenAI's product feed under the Agentic Commerce Protocol, Microsoft Merchant Center, or a Google feed with Universal Commerce Protocol attributes.

Shopify's own grading says what matters. Its Agentic page gives each product a listing-quality indicator built from description completeness, image coverage, product reviews, variant and option completeness, and shop policy completeness. None of those is about design. Shopify Catalog's entry requirements are basic but strict: the Starter plan or higher, no private mode, a title, at least one image, a price above zero, an identifiable product URL, and a category Shopify doesn't exclude.

Your website still matters in two ways. It is where ChatGPT sends Shopify shoppers to pay, and it is what a human checks after the agent's answer. But it stops being the first place a shopper meets you. That shift is why Shopify product pages for AI agents treats the PDP as a data source as much as a sales page.

Which data matters more in agentic commerce?

The data a person skims, an agent relies on. A human forgives a blank material field because the photo shows the fabric. An agent asked "is this 100% cotton?" either declines or guesses. Four kinds of data carry more weight than they did:

  • Structured attributes. Materials, dimensions, compatibility, care, use case. Facts in fields can be matched to a shopper's constraint; facts in prose often can't. The catalog enrichment playbook covers moving them.
  • Price and stock freshness. OpenAI's help center admits that after a merchant changes pricing or shipping there may be a delay before ChatGPT reflects it. A stale price in an answer becomes a lost sale at checkout. When AI shopping quotes the wrong price has the drill.
  • Policies. Shopify requires completed terms of service, privacy policy, and return and refund policy for its AI channels. Agents quote them, so vague policies become vague answers.
  • Placement of legal text. Shopify's ChatGPT page asks for any required legal disclosures within the first 6,000 characters of each product description.

Reviews matter in both models, but differently. A person reads a few. ChatGPT summarizes reviews from public websites, and OpenAI says it doesn't verify them, so what other sites say about you feeds the agent's description of you.

How does checkout change?

In traditional e-commerce there's one checkout: yours. In agentic e-commerce there are three patterns, and a single store can run all three in the same week.

PatternExampleYour checkout customizations apply?Merchant of record
Handoff to your checkoutChatGPT sends Shopify shoppers to the store checkout in an in-app browserYes: branding, checkout customizations and payment methodsYou
Checkout inside the AI surfaceCopilot Checkout; Shopify-powered direct checkout in Google AI Mode and Gemini; Perplexity with PayPalPartly: many checkout apps and blocks don't runYou
Agent buys on your siteGoogle's agentic checkout on price-tracked items; Amazon's Buy for MeThe purchase runs through your site, completed by the agentYou
Where an agentic sale closes, by pattern (October 2026).

The in-surface pattern is the big change. Shopify's Google page lists what its direct checkout doesn't support: subscriptions, bundles, customizable and B2B-only products; local delivery and pickup; requiring sign-in; and many checkout blocks, such as loyalty and consent collection. Copilot's direct checkout excludes the same four product types. A checkout you spent a year tuning may simply not appear. What agentic checkout is explains each variant and what to configure, and the Copilot Checkout configuration guide covers the unhappy paths for Microsoft's channel.

What happens to attribution and analytics?

Traditional attribution assumes the shopper loads your pages: your analytics tag fires on the product page, the cart and the thank-you page. Agentic channels break that assumption in three places.

  1. 01In-chat checkouts skip your pages. Shopify says Google Analytics and custom pixels don't fire in Google AI Mode and Gemini's direct checkout. Only server-to-server checkout-started and checkout-completed events do.
  2. 02Some AI traffic hides inside search reports. Google says AI Overviews and AI Mode traffic is reported in Search Console's Performance report under the Web search type. It documents no separate breakdown.
  3. 03The platform report becomes the source of truth. Shopify's Agentic page shows sales, orders, online-store sessions and conversion per AI channel, and says sales aggregate referral-based sales and direct-checkout sales.

The practical change: stop expecting one analytics tool to see the whole journey. Read Shopify's per-channel numbers for AI channels, keep UTM-tagged referrals separate in your analytics, and accept that a shopper who discovered you in Copilot and bought a week later from an email will be credited to email. The AI traffic attribution guide sets up the reporting.

Who handles returns, refunds and customer service?

You do, in both models. This is the row where agentic commerce changes least, and it's worth being explicit because shoppers may assume otherwise.

  • Microsoft says that with Copilot Checkout you are the merchant of record and Copilot does not become merchant of record.
  • Google says merchants remain merchant of record with UCP-powered checkout on its surfaces.
  • OpenAI says it is not the merchant of record under its Delegated Payment Spec; merchants handle settlement, refunds, chargebacks and compliance.
  • Perplexity says retailers stay merchant of record, keep customer data and handle returns.
  • Amazon says that with Buy for Me and Shop Direct, the merchant manages delivery, returns, exchanges and customer service.

What does change is who else holds the order details. Shopify's data and privacy page says channels with direct checkout (Google AI Mode and Gemini, Microsoft Copilot and Meta) receive the customer's name, email, phone number and address for orders placed there. They don't get your full order history or customer database. Update your privacy policy and your support scripts: a shopper may contact the AI app first, then you.

What stays the same in agentic e-commerce?

Most of the business. The list below is why agentic commerce is an extension of the store you run, not a replacement for it.

  • You set prices and own margins. No channel we checked sets your price.
  • Payments run through your processing. Shopify lists no ChatGPT, Copilot or Google direct-checkout fees beyond standard payment processing; Microsoft says it takes no commission today. Shopify's Agentic Storefronts terms, updated October 6, 2026, do let it charge fees on some channels later.
  • Fulfillment, shipping profiles and taxes are yours. Copilot and Google's direct checkouts read the store configuration you already have.
  • Your policies are the policies. Agents quote them; they don't write new ones.
  • Search fundamentals hold. Google says there are no additional requirements or special markup needed to appear in AI Overviews or AI Mode. Indexable pages and accurate structured data still do the work.
  • Product quality and reputation decide. An agent comparing reviews and returns still prefers the better product.

Is agentic commerce replacing traditional e-commerce?

Not on any evidence we can find. Adobe's 2025 holiday report, based on over 1 trillion visits to US retail sites from November 1 to December 31, 2025, found traffic from generative AI tools up 693.4% year on year. In the same release Adobe said the base of users "remains modest". That's fast growth in referral clicks, not a measurement of orders or of share.

No platform publishes the share of total ecommerce orders that agents now drive, so we don't know it, and you should be wary of anyone quoting a precise figure. What is documented is the plumbing: on Shopify, eligible stores are in ChatGPT, Copilot and Google's AI surfaces by default, and Amazon's Alexa for Shopping (formerly Rufus, renamed May 13, 2026) can buy from other brands' sites through Buy for Me. Whether that traffic converts for your store is something to measure, not assume; does AI traffic convert covers the method.

How do you run both models at once?

Treat agentic channels as a second buyer reading the same store, and make one set of facts serve both. A workable order:

  1. 01

    Audit what's already live

On Shopify, open Sales channels → Agentic. "Allow Shopify to manage for me" is on by default, which activates every channel and direct checkout. Write down where each channel closes the sale.

  2. 02

    Make the product record complete

Fill the attributes shoppers ask about for your top sellers, fix images, prices and variants, and move legal disclosures into the first 6,000 characters of descriptions.

  3. 03

    Align one set of facts

Price, stock, delivery windows and return terms should read the same on product pages, in feeds and in policies.

  4. 04

    Test each in-chat checkout

Order with a discount code, a product type the channel excludes, and an address outside your normal zone. Fix what fails or switch direct checkout off for that channel.

  5. 05

    Report per channel

Use the platform's AI-channel reports alongside your analytics, and set a baseline before changing anything.

If a channel's trade-offs don't suit you, you can keep discovery and send shoppers to your own checkout; should you turn off agentic storefronts explains what each switch removes. The full Shopify setup, setting by setting, is in the 2026 guide to agentic commerce on Shopify.

FAQ

What is the main difference between agentic commerce and traditional e-commerce?

Who does the shopping. In traditional e-commerce a person browses your site and checks out there. In agentic commerce an AI agent searches and compares products from structured data, and on some surfaces completes checkout inside the conversation after the shopper confirms. The merchant still prices, sells, ships and handles returns in both models.

What is agentic e-commerce?

Agentic e-commerce, also called agentic commerce or agentic AI e-commerce, is online selling where AI agents carry out shopping steps for people: searching catalogs, comparing products against stated constraints, and in channels such as Microsoft Copilot, Google AI Mode and Perplexity, taking the order in the chat. The merchant stays merchant of record.

Do I still need a website if agents do the shopping?

Yes. ChatGPT sends Shopify shoppers to your own checkout, people still check product pages before buying, and Shopify Catalog requires an identifiable product URL for each product. Brands without a Shopify store can use Shopify's Agentic plan, but even then each product needs an external product URL.

Does agentic commerce change who is merchant of record?

No. Microsoft, Google, OpenAI and Perplexity each say the merchant stays merchant of record in their agentic checkouts, and Amazon says the brand handles delivery, returns and service for Buy for Me orders. Refunds, chargebacks, taxes and customer service remain your responsibility.

Why can't I see agentic orders in Google Analytics?

Some in-chat checkouts never load your pages. Shopify says Google Analytics and custom pixels don't fire in Google AI Mode and Gemini's direct checkout; only server-side checkout-started and checkout-completed events do. Use Shopify's per-channel reports on the Agentic page, which combine referral and direct-checkout sales.

Is agentic commerce bigger than traditional e-commerce yet?

No evidence says so. Adobe measured traffic from generative AI tools to US retail sites up 693.4% in the 2025 holiday season but described the base of users as modest. No platform publishes the share of orders agents drive, so precise market-share claims aren't supported by primary data.
