Shopify BFCM checklist · 2026
The Shopify BFCM checklist for the year shoppers ask AI first.
Black Friday is November 27 and Cyber Monday is November 30. Most BFCM checklists cover offers, speed and email. This one adds what they skip: whether ChatGPT, Gemini, Copilot and Amazon's Alexa for Shopping (formerly Rufus) can read, compare and recommend your products.

Why this year is different
More of BFCM starts in an AI answer.
Shoppers ask an assistant for a shortlist, then click through to buy. If the assistant can't read your product data, you're not on the list.

22 steps, in the order that saves you time.
Work through your hero products first. Each phase has a date so the fixes are live before your code freeze.
Phase 1 · Now – Oct 31
Find out what AI assistants see today
Before fixing anything, get a baseline you can compare against on Black Friday.
Score your store
Run the free Readiness Score. It grades catalog data, schema, product pages and checkout, and names the three fixes worth doing first.
Ask the assistants yourself
Type five shopping prompts your customers would use ("best waterproof hiking boots under $150") into ChatGPT, Gemini, Copilot and, if you sell on Amazon, Alexa for Shopping. Note who gets recommended.
Pick your hero SKUs
List the 10–20 products, gift sets and bundles that will carry BFCM revenue. Everything below starts with these, not the whole catalog.
Lock your offers
Decide discounts and bundles by Nov 1 so prices can go into your feed and schema in one pass instead of three.
Phase 2 · Nov 1 – Nov 7
Fix the product data AI reads
Assistants compare structured facts, not photography. Thin fields become unanswered shopper questions.
GTIN, brand and MPN on every hero variant
Identifiers are how an assistant knows your product is the same one it saw elsewhere.
Product and Offer schema that validates
Price, currency, availability and condition on every product page, in the page's structured data. Check it with the free Schema Grader.
Shipping and return policies in schema
Add shippingDetails and a MerchantReturnPolicy so "will it arrive before the 24th?" and "can I return it?" have a machine-readable answer.
Descriptions with the attributes people ask about
Materials, sizes, compatibility, who it's for, what's in the box. Write them as facts an assistant can quote, not as brand mood.
Variant-level stock that tells the truth
An assistant that recommends a sold-out size loses the shopper's trust and yours. Keep inventory accurate per variant, not per product.
Phase 3 · Nov 8 – Nov 14
Make your offers machine-readable
A sale that only exists in a banner is invisible to an assistant.
Sale price matches everywhere
The price on the page, in your schema and in your Merchant Center feed must agree. A mismatch can get products disapproved in Google Shopping at the worst moment.
Sale end dates in the Offer
Set priceValidUntil on discounted Offers so assistants don't quote a Black Friday price in January.
Gift guides as real collection pages
"Gifts for runners under $50" as a titled collection with its own copy gives assistants a page to cite for gift prompts.
Holiday shipping cutoffs in text
Put order-by dates on product pages and the shipping policy as plain text, not only in an image or a countdown widget.
Product FAQs for the top questions
Three to five real questions per hero product, answered on the page. These are the questions shoppers type into assistants.
Phase 4 · Nov 15 – Nov 20
Speed, checkout and the AI channels
Don't lose a shopper an assistant sent you to a slow page or a broken checkout.
Mobile Core Web Vitals on hero pages
Check LCP, INP and CLS on your top product and collection pages. Remove apps you no longer use; each one adds script weight.
Test checkout end to end
Place real orders with a discount code, Shop Pay, a bundle and an international address. Fix anything that needs a page refresh.
Confirm your feeds are syncing
Check that products publish to the channels you sell through, including Google Merchant Center and Shopify's AI channels, with no disapprovals.
Tag AI traffic in analytics
Make sure referrals from chatgpt.com, perplexity.ai, gemini.google.com and copilot.microsoft.com show up as their own sources in GA4.
Phase 5 · Nov 21 – Dec 1
Freeze the code, not the data
Freeze theme and checkout changes for peak. Keep prices, stock and product facts accurate every day.
Code freeze by Nov 20
No theme, app or checkout changes from here to Dec 1 unless something is broken.
Keep inventory and prices live
Update stock and prices as they change. Frozen data is how an assistant ends up recommending what you can't ship.
Re-run your five prompts on Black Friday
Ask the same assistants the same questions on Nov 27 and Nov 30. Note who they recommend now.
Score again on Dec 1
Re-run the Readiness Score and compare with your baseline. That's your list for the January catalog work.

What assistants check
Every shopper question needs a field to answer it.
These are the questions holiday shoppers type into ChatGPT and Alexa for Shopping, and the data an assistant looks for before it recommends you.
"Will it arrive before December 24?"
Shipping details in schema, plus order-by dates as text on the page.
"Is it in stock in a medium?"
Availability on each variant's Offer, kept accurate during the sale.
"Is this the same one that's on Amazon?"
A GTIN, brand and MPN on the product.
"Can I return it if it doesn't fit?"
A MerchantReturnPolicy and a readable returns page.
"Is it actually on sale?"
A sale price that matches across page, schema and feed, with an end date.
"Which is better for a beginner?"
Descriptions that state who each product is for, plus a product FAQ.

FAQ
BFCM prep questions.

Still unsure? Ask an operator, not an SDR.
Book a 20-minute callWhen should a Shopify store start BFCM prep?
Six to eight weeks out if you can. Black Friday 2026 is November 27 and Cyber Monday is November 30, so lock offers by November 1, ship catalog and schema fixes by November 7, and freeze code around November 20. If you're starting later, do the hero-SKU fixes first and skip the rest.
What's different about BFCM prep in 2026?
More shoppers ask an AI assistant before they visit a store. Adobe forecasts AI-referred traffic to US retail sites up 130% this season. Those assistants recommend products they can read and compare, so product data and schema now matter as much as speed and email.
Do I need Shopify Plus for AI shopping?
No. Product data, schema and Shopify's AI channels work on standard Shopify plans. Plus matters for other reasons, like checkout customisation and B2B.
How do I know if ChatGPT recommends my products?
Ask it the questions your customers would ask and see who it names, then repeat in Gemini, Copilot and Alexa for Shopping. The free AI Shelf Check runs a panel of category prompts for you and shows which brands get recommended.
I only have a week. What should I fix first?
On your 10–20 hero products: GTINs, a valid Product and Offer schema with the sale price, and shipping and return details. Those three answer the questions assistants get asked most. The free Readiness Score tells you which of them your store is missing.
