Shopify gives you agentic commerce free. So what are you paying anyone for?
A fair question, and the honest answer disqualifies most of what agencies sell. Turning the features on is free and genuinely doable. Being the product an assistant recommends is not the same job.
No lock-in · you own every account and all your data · we tell you when we're not a fit
The short answer
Turning agentic commerce on is close to free and you should absolutely do it yourself. Shopify's Spring '26 edition ships agentic discovery on every store for free — llms.txt, agents.md, UCP discovery, agentic sitemaps, catalog syndication to assistants, and Shopify's own agent-readiness audit. Free graders, including ours, will tell you where you stand at no cost. If your catalog is small, clean, and someone technical has an afternoon, DIY genuinely gets you to "switched on." What it does not get you is chosen. Switched on is table stakes — every store on Shopify has it now, which is precisely why it stops being a differentiator. Being recommended over a competitor comes from catalog quality at depth, entity authority off-site, coverage across Shopify and Amazon at once, and measurement that tells you whether any of it moved. That's the gap, and it's the only thing worth paying for.
The case for diy with apps
What diy + apps genuinely gets you.
Stated in its own best terms, because a comparison that can't do that isn't worth reading.
Real advantages
- Shopify's own agentic features are free, on by default, and improving faster than any agency's roadmap.
- Free readiness graders — Shopify's, ours, and others — will tell you your gaps without a sales call.
- For a small, clean catalog, the attribute work genuinely is a spreadsheet afternoon.
- No agency fee, no coordination overhead, full control of your own timeline.
- You learn the surface properly, which makes you a much harder client to sell nonsense to later.
Where it stops working
- Free audits grade the plumbing, not the outcome. A green checklist does not mean an assistant picks you over the brand next to you.
- Apps work one surface at a time. Nothing on the app store reconciles your Shopify catalog, your Amazon listings and your off-site corroboration into one story.
- Hand enrichment stalls somewhere in the high hundreds of SKUs — see enriching a 10,000-SKU catalog for what the work actually looks like at depth.
- Every app you install costs speed and crawler legibility, which works against the thing you installed it for. The 6–8 app rule is the discipline.
- Nobody is measuring your share of the AI shelf against named competitors, so you can't tell whether the afternoon worked.

The honest fork
Which one you should actually pick.
Most comparison pages conclude that you should buy from the author. Here's the real split.
Don't hire us
Pick diy with apps when…
- Your catalog is under a few hundred SKUs and the data is already clean and consistent.
- You're on one surface. If it's Shopify only, with no Amazon and no marketplace ambitions, the cross-surface argument doesn't apply to you.
- You're under roughly $100K a year in revenue. Run the free Snapshot and spend the money on inventory or ads instead — we'd be the wrong purchase.
- You have a technical person with genuine time, and you'd rather they learned this than that you bought it.
- You haven't run a free readiness check yet. Do that first — it costs nothing and it might close your gap entirely.
Talk to us
Bring us in when…
- You've run the free checklist, it comes back green, and AI assistants still recommend someone else. That gap is not plumbing, and no app fixes it.
- Your catalog is large or inconsistent enough that hand enrichment has been "in progress" for months.
- You sell on Shopify and Amazon, and the two don't tell the same story about the same product.
- You need to show a revenue number to a board, an investor or a sceptical founder.
- You've installed a dozen apps chasing this and the store is slower than when you started.

How the money actually compares.
The free tier is real. Use it first.
Shopify's Spring '26 edition ships agentic discovery on every store for free — llms.txt, agents.md, UCP discovery, agentic sitemaps, catalog syndication to assistants, and Shopify's own agent-readiness audit. On top of that, our AI Shelf Check, Readiness Score and revenue-at-risk calculator are free and don't require a call. If those close your gap, you don't need us, and we'd rather you found that out from our own tools than from a proposal.
What you're paying for when you do pay
Quality, coverage and measurement — not toggles. Specifically: catalog depth an assistant can actually reason over, the same facts reconciled across Shopify and Amazon, corroboration on sources you don't own, and a scoreboard that reports dollars instead of a score out of 100. Anyone charging you to switch on what Shopify ships free is selling plumbing.
The honest test
Run a free readiness check. If your score is poor, fix it yourself — the fixes are published and we tell you what they are. If your score is good and assistants still skip you in favour of a competitor, you've found the part that isn't DIY-able, and that's the conversation worth having.
Questions we get a lot.
Shopify already gives me agentic commerce for free. Why would I pay an agency?
You shouldn't pay anyone to turn on what's free — and that's most of what's being sold right now. Shopify makes your store legible to assistants; it doesn't make you the one they recommend. The paid work is catalog quality at depth, off-site corroboration, coverage across Shopify and Amazon together, and measurement. If your gap is the plumbing, keep your money.
Can I just install an app for this?
For the mechanical parts, often yes, and you should. What no app does is reconcile your product facts across surfaces, earn corroboration on sites you don't control, or measure whether an assistant recommends your SKU over a competitor's. Apps also cost speed and crawler legibility, so stacking them chasing AI visibility can leave you worse off — the 6–8 app rule covers how to audit that.
How do I know whether DIY got me there?
Not from a readiness score, which grades your setup rather than your outcome. Ask real category buying questions of ChatGPT, Perplexity and Gemini, and count how often you appear versus your competitors. That method is written up in how to run an AI citation audit so you can run it yourself, and our AI Shelf Check does it for you free.
What's the minimum I should do myself, right now, for free?
Confirm Shopify's agentic features are on, fill in the structured attributes a shopper would ask about for your top 20 products, make sure prices and availability are server-rendered rather than loaded by script, and run a readiness check to catch the rest. That's an afternoon and it's most of the mechanical upside.
